Subscriber count is the number everyone quotes when negotiating a newsletter swap, and it is the least useful number in the deal. A 20,000 subscriber list with a tired audience and a 22% open rate can deliver fewer clicks than a 6,000 subscriber list that people actually read. Swaps go sour when one side quietly gives two or three times more than it gets, and nobody notices until the results come in and someone feels used.

This calculator multiplies each list's active subscribers by its open rate and its click-to-open rate to estimate the clicks each side delivers from a single placement. It then compares the two totals, calls the swap roughly even when the two sides land within about 25% of each other, and otherwise suggests how many extra placements the smaller side should run to balance things. It is an estimate built only on the numbers you enter, not a prediction of real performance, so use your actual recent open and click rates rather than platform averages.

How to use this tool

  1. Pull your last three to five issues and enter your active subscriber count, unique open rate and the click-to-open rate on sponsor or partner links.
  2. Ask your partner for the same three numbers, or take them from their media kit and discount them if the figures look like a best-case issue.
  3. Read the delivery ratio and the balance suggestion, then agree on the number of placements each side runs before either of you writes copy.

What the math assumes

  • Clicks delivered = active subscribers x unique open rate x click-to-open rate, using only the numbers you enter for each list.
  • A swap is treated as roughly even when one side delivers between 0.8x and 1.25x what the other side delivers.
  • Extra placements are assumed to deliver the same clicks each time; in practice a second or third placement to the same list usually delivers less.
  • Placement position, copy quality and audience fit are not modeled, so two lists with identical numbers can still perform very differently.
  • All rates are treated as unique opens and unique clicks, not total opens or total clicks.

Frequently asked questions

Why compare clicks instead of subscriber counts?

Subscribers who never open cannot click, and openers who never click cannot become your readers. Clicks are the closest thing to what each side actually hands over, so comparing them keeps the deal honest for both lists.

What if my partner will not share their open rate?

Use a conservative figure and say so. Entering the same open and click rates for both lists turns the tool into a plain subscriber comparison, which is still better than guessing, and you can revisit the deal once you have real results.

Does a small mention count the same as a dedicated send?

No. A one-line mention buried under other links will get a fraction of the clicks of a dedicated section or a full send. Adjust the click-to-open rate down for a mention and up for a dedicated send, and compare like with like.

How often should I recheck the numbers?

After every swap. Replace the estimates with the clicks each side actually tracked, and use those real rates the next time you negotiate with the same partner.
