Swaps feel free because no invoice arrives, but every one of them eats time: finding a partner whose audience fits, writing outreach, agreeing on terms, drafting copy, scheduling the placement and checking what came of it. Creators who run four or five swaps a month can spend a full working day on them without ever adding it up. That hidden cost is what decides whether swaps are a bargain or just busywork compared with paying for growth.

This calculator turns your monthly swap routine into a cost by multiplying swaps by the hours each one takes and the value you put on your hour, then adding any software you pay for. It divides that by the subscribers you gain to get a cost per subscriber, and compares the total with what the same subscribers would cost through paid ads at the rate you enter. The result is a monthly savings figure and a percentage return on your effort. It only knows the numbers you give it, so be honest about the hours.

How to use this tool

  1. Track one typical swap from first message to final results check and enter the real hours it took, then set the value of your hour.
  2. Enter how many swaps you run in a month and the average net subscribers each one brings, using your own tracking rather than a guess.
  3. Enter what a subscriber costs you through paid ads or a recommendation network, then read your cost per subscriber, monthly savings and return.

What the math assumes

  • Your monthly swap cost = swaps x hours per swap x the hourly value you enter, plus the monthly software cost you enter.
  • Paid ads are valued purely as an avoided cost: subscribers gained x your paid cost per subscriber. No lifetime value or revenue per subscriber is added.
  • Return on effort = (avoided paid cost minus your swap cost) divided by your swap cost, shown as a percentage. It is 0 when your swap cost is 0.
  • Every swap is assumed to deliver the same number of subscribers. Real results vary a lot from partner to partner.
  • Subscribers from swaps and from paid ads are treated as equal in quality, which is often not true in either direction.

Frequently asked questions

What if I have never bought paid ads and do not know the cost per subscriber?

Use the price you have been quoted by a newsletter recommendation network or the cost per follow you have seen on a small social ad test. If you have nothing, enter a figure you would be willing to pay and treat the result as a break-even check rather than a savings estimate.

Why is my return negative?

Because the hours you put in, at the hourly value you set, cost more than buying the same subscribers would. Either the swaps are delivering too few subscribers, each swap takes too long, or paid growth is cheap in your niche. Cutting hours per swap is usually the fastest fix.

Should I include the value of my own placement given to the partner?

This tool does not, since you are not paying cash for it. If your list has a real sponsorship price, you can add a share of that to the monthly software cost field to see a stricter picture.

Does a higher hourly value make swaps look worse?

Yes, and that is the point. If your time is worth $150 an hour, a swap that takes three hours and brings 40 subscribers is expensive, and the tool should say so. Use a value you actually believe rather than one that flatters the result.
